Humpty Dumpty PARTNER WERKS Humpty Dumpty Partner Werks

Builds partner programs that don't need rescue plans.

Fractional partner leadership

Your partner program isn't broken. It's working exactly as designed.

Fractional partner leadership for B2B software companies. Fix the design before the next AOP review, not after it.

What I do

Two things decide whether a partner program survives its second year.

Whether partners can deliver, and whether partners stay. Everybody sells program design and sourced pipeline. I build the parts that come after the signature: partner services, and partner experience and success.

Who this is for B2B software companies between roughly $20M and $300M in revenue, with 50 or more partners on paper and an AOP review to get through. If you have no program yet and need partners signed, that is a different job, and I will tell you who does it well.

016 WEEKS

The Partner Experience Diagnostic

Six weeks to find out why partners sign and then stall, measured the way partners feel it: onboarding, first deal, first delivery, first renewal. You walk into the AOP review with the answer.

  • The scorecard: activation, time to first deal, time to go live, partner CSAT, partner retention
  • 8 to 10 partner conversations, in their words
  • The AOP ask: a commitment plan next to an investment plan

$24,000 fixed. Half on signing, half at the readout.

024 TO 6 MONTHS

Partners Who Stay

The partner experience and success function, built and handed over: onboarding that gets a partner to a first deal, a health score, a success team, and a QBR that ends in decisions.

  • The partner journey with a named owner at every step
  • A welcome playbook tested on your next 10 partners
  • Partner CSAT and retention reported monthly, on numbers Finance accepts

$14,000 a month at two days a week, $19,000 at three. Four-month minimum.

0316 WEEKS

Partners Who Deliver

Turn services partners from subcontractors into a delivery channel you can measure and trust. A pilot with two partners, run the way I would run it inside the company.

  • A written delivery standard and the certification against it
  • Incentives tied to on-time go-live and CSAT, paid when earned
  • A priced go or no-go on partner-led delivery as your scale path

$42,000 fixed for the 16-week pilot.

Fixed scope, fixed price, fixed end date. Diagnostic clients get half of their first month of 02 credited. Everything listed is included; nothing is billed by the hour.

Proof

Fifteen years of doing this inside the companies that had to live with the results.

Freshworks$40MGlobal partner portfolio moved from commission-based referrals to resale, so partners own the customer from sale through success.
Contentful+50%New partner sign-ups after launching the next-generation Solution Partner Program in 12 months. Ecosystem grew to 30%+ of total revenue.
HCLSoftware2,000+Partners in the ecosystem, a team of 47 across 5 global teams, $150M+ in annual revenue.
Adobe5 to 100+Founded the Adobe Partner Experience practice as a 5-partner pilot and grew it to 100+ partners at 20% a year.
DocuSignFrom zeroBuilt the partner success management team from scratch and hired 10 people to run it.
mParticle+25%Partner adoption and engagement. Secured MACH Alliance membership and ran the AWS, Crossbeam and Reveal relationships.

Numbers are from my CV. Every program above outlived the person who launched it.

A new program with no partners and a board that wanted momentum.

50 founding partners signed in six weeks, choosing speed over process rigor on purpose, then tightening the process once there was something to tighten.

A global alliance program where "Gold" partners missed SLAs and still collected top-tier MDF, and a monthly flood of complaints to go with it.

A lightweight Partner-Maturity Index, benefits tied to it instead of the badge, and the complaints stopped.

A mature program paying flat rebates, with partner-sourced renewals drifting.

Incentives rebuilt as outcome-based credits tied to renewal lift: partner-sourced renewal ARR up 12% the next quarter, with no extra budget.

About

James Kastner

James Kastner in a hat, outdoors

I've been the Builder, the Fixer and the Optimizer, at Adobe, DocuSign, Contentful, HCLSoftware and Freshworks. I push back on how programs are designed, not on the people inside them.

My view, after enough AOP reviews: finger-pointing isn't a symptom of a partner program, it's a feature. Sales gets paid on closed deals, partners on sourced deals, services on hours, and nobody owns the customer during delivery. Fix that and most of the rest fixes itself. (I love a good RACI chart.)

Why the name: in the rhyme, all the king's horses and all the king's men couldn't put him together again. That is what a rescue plan looks like from the inside. The work here is building the wall so nobody has to call the king.

Off the clock: pickleball with too much intensity, and the occasional dirt road far from any QBR action item.
